Change-Readiness (a Facilitator Guide)
Introduction
This guide supports facilitators to lead safe, structured and human-centred conversations. It is designed to identify mindsets, emotions, risks and practical actions; not to evaluate technical sophistication.
1. Facilitation Principles
Before using the assessment, establish these principles explicitly:
- No judgement – this is not a performance review
- Patterns over scores – conversation matters more than numbers
- People before tools – technology follows readiness
- Honesty over optimism – realism builds trust
Facilitator reminder: resistance usually signals unaddressed loss or uncertainty, not ignorance.
2. Suggested Session Designs
Option A: Executive or Senior Leadership
- Context & intent setting
- Individual assessment completion
- Small-group sense-making
- Whole-group pattern discussion
- Priority actions & commitments
Option B: Mixed Leadership / Workforce Group
- Change framing & safety
- Assessment completion
- Table discussions by dimension
- Cross-table synthesis
- Action design workshop
3. Opening Script (Psychological Safety)
“Today is not about how important the change is. It’s about how ready we are—as people and as a system—to work with it responsibly.
There are no right scores. Differences are data. Silence is also data.”
4. Assessment Debrief – Prompts by Dimension
4.1. Leadership & Direction
Purpose: Assess clarity, modelling, and narrative alignment
Small-Group Prompts
- What messages about do leaders actually send day to day?
- Where do we see gaps between words and behaviour?
- What questions are people afraid to ask leaders?
Activity: Narrative Gap Map
- Ask groups to write:
- What leaders say about the change
- What people believe will really happen
- Discuss gaps and risks
4.2. Culture & Psychological Safety
Purpose: identify fear, silence, and experimentation norms
Small-Group Prompts
- Where do people hesitate to question about the change?
- What happens when an experiment fails?
- Where is “shadow activity” most likely to exist?
Activity: Safety Spectrum
- Place a line on the wall: Unsafe → Safe
- Participants stand where they feel the organisation sits
- Invite volunteers to explain why
4.3. Capability & Learning
Purpose: Distinguish confidence from competence
Small-Group Prompts
- Who is expected to learn about the change—and who is not?
- Where are people pretending to understand?
- What skills feel most at risk?
Activity: Capability Heat Map
- Draw a grid: Roles × change confidence
- Mark where confidence is high/low
- Identify priority learning investments
4.4 Ways of Working & Roles
Purpose: Explore job impact and workload reality
Small-Group Prompts
- Which tasks are changing already?
- Where is the change adding work instead of reducing it?
- Who is accountable for the change decisions?
Activity: Task Deconstruction
- Choose one role
- Break into: Tasks to automate, augment, retain
- Discuss emotional reactions to each
4.5. Governance, Ethics & Trust
Purpose: Balance innovation with responsibility
Small-Group Prompts
- What feels unclear or risky about change?
- Where would people raise ethical concerns?
- What governance feels enabling vs blocking?
Activity: Ethical Tension Scenarios
- Present short scenarios (e.g. biased outputs, opaque decisions)
- Ask:
- What would we do today?
- What should be different?
4.6. Emotional Readiness & Identity
Purpose: Name loss, fear and identity shifts
Small-Group Prompts
- What might people lose as the change evolves?
- What identities feel threatened?
- What new value could humans bring?
Activity: Loss–Gain Reflection
- Individually complete:
- I worry what the change will take…
- The change could free me to…
- Share voluntarily; facilitator normalises emotions
5. Whole-Group Sense-Making Questions
Use these to synthesise insights:
- Where are we most ready—and why?
- Where are we least ready—and what are we avoiding?
- What risks are we carrying silently?
- What would happen if we scaled the change tomorrow?
Capture themes, not details.
6. Converting Insight into Action
Priority-Setting Framework
Ask groups to identify:
- One conversation we must start
- One capability we must build
- One safeguard we must introduce
Action Test
Each proposed action must answer:
- Does it increase trust?
- Does it reduce fear?
- Does it clarify accountability?
7. Closing Script
“Change readiness is not about being fearless. It’s about being honest, prepared, and human.
The real risk is not moving too slowly—it’s moving faster than trust.”
8. Facilitator to be alert to:
- Overconfidence masking fear
- Technical voices dominating emotional ones
- Jumping to solutions before meaning is made
- Treating resistance as a problem to fix
9. Outputs You Should Leave With
- A shared readiness profile
- 3–5 agreed priority actions
- Clear ownership for next conversations
- Increased psychological safety
Summary
This guide is designed to integrate seamlessly with broader change, leadership and workforce transition frameworks. It is designed for real conversations, not compliance exercises. It gives you:
- Clear session designs (executive or mixed groups)
- Opening and closing scripts to establish psychological safety
- Targeted prompts for each assessment dimension
- Interactive activities to surface fear, identity shifts, capability gaps, and governance risks
- A practical way to convert insight into action
